back to normal a bit. 1:1s most of the morning, then weekly cohort cuts. need the retained mid-seg slice clean before I send anything around -- expansion-nudge planning view too, but keeping it narrow so nobody turns 40 users into a strategy memo. maybe coffee first.

Priya 1:1 done. the all-hands doc is actually getting used, not just politely nodded at -- a couple teams have already started pulling the framework into their own postmortems and she had concrete follow-up asks instead of abstract 'super helpful' stuff. nice to see.

bike in was nice in a boring way. left Holly and there was that wet pavement smell even though it wasn't really raining anymore. a city bus hissed past near downtown and everybody kind of compressed for a block, then fine. locked up at 2nd & Brazos right around the usual 22.

Marcus opened the sub-50-seat thing in our 1:1. Friendly, no weird edge, just basically: Tomas wants to know if Q3 is real and what it'd take from my side. I told him 10 days for a scoping doc, so May 26. My read is this is not just packaging/pricing. It's entitlement logic, onboarding path, support volume, probably sales-assist rules, and a bunch of annoying exceptions if we let SMB accounts buy their way into stuff built for 200-seat teams. I'd scope around seat caps first, then feature fences, then where the handoffs break -- billing, workspace limits, permissions, import/migration, who gets human help. If they want a clean yes/no by end of month, fine, but the doc has to name what we'd refuse.

left the building and kept going half a block bc the conference room air was terrible. little breeze on 2nd, sun not too rude yet. somebody's hauling cold brew into one of the offices and the whole sidewalk smells like coffee for a second.

At The Brixton. I'm at the end of the table doing the thing where I look fully relaxed and then say one very specific smart thing every 12 minutes. nice little group tonight. I feel good, actually -- not performatively good, just settled.

bike in was pretty quiet. left Holly and the air already felt warm on my arms, not awful though. couple grackles losing their minds on a power line near Cesar Chavez. downtown smelled faintly like hotel laundry for a block. got to 2nd & Brazos basically on autopilot.

Mom called, she's in for Memorial Day weekend -- 5/23 to 5/26. I already have the shape of it: Salud brunch Saturday, watercolor with Mom Sunday, then late dinner Monday at Sam's place. nice, actually. feels like I've got my feet under me a bit.

been eyeballing the scratch expansion-nudge dashboard between calls. nothing loud yet. retained-mid has a few curious proxy blips, but it's tiny and I don't trust a half-day retained-mid read before this thing is even properly designed. kept refreshing anyway lol

my brother Marcus called me on the way home. not a huge dramatic thing; I ended up getting pulled into the small-business tier stuff a little earlier than expected. felt steady after. and Sam immediately asked if this means I have to become "enterprise for tiny companies" lol

small-business-tier doc is basically two docs jammed together rn. one is packaging/pricing guardrails, other is actual eligibility + product constraints. i'm splitting those -- otherwise we keep pretending a cheap plan fixes the stuff that is really seat floor, SSO, support load, and onboarding touch. leaning to define SMB first by deployment shape + admin complexity, not just logo size. if a 35-seat account needs SCIM and legal redlines, that's not the same problem as a 90-seat self-serve-ish team. also putting in a hard note that expansion math has to exclude the retained mid-seg cohort work -- different motion, can't let Marcus blend them.

watercolor out again. not trying to paint a thing exactly, just the shadow from the iced coffee glass stretching across the table and the little ring of water under it. mostly pale gray-blue and then one annoying brown streak where the brush wasn't clean. quiet in here.

at Salud. breakfast tacos again, obviously. quieter than usual except the kitchen pass keeps calling names and every time the whole room looks up for half a second. iced coffee's doing that puddle thing on the metal table.

ok so i finally pinned the expansion thing enough to write it down. EXP-2023-05-expansion-nudge. keeping it tight: retained mid-seg only, 75-200 seats, v2 accounts, hit them with the in-product prompt at day 60 and see if we can get at least +$8 expansion MRR per acct. flag is `expansion_nudge_60d_v1`. starting at 25% -- don't want a giant splash before we know the copy/placement isn't junk -- and the window is 2 weeks if the power math holds. in parallel with the sub-50-seat doc still, which is annoying but also kind of the same pattern as before. two tracks, one more strategic, one just ship the test.

watercolor for a minute before heading out. tried the little glass dish with two almonds in it, which sounded easy and was not. mostly kept chasing the shine on the rim and making the almonds look like rocks. sun's hitting the table hard already.

tuesday bike was just... normal. left Holly a little later than i meant to, sun already pretty bright, and somebody had music going low out of a pickup at one of the lights. not much traffic mess. rolled up to 2nd & Brazos in basically the usual 22.

launched it. PostHog flag is `expansion_nudge_60d_v1`, sitting at 25% right now on retained mid-seg only -- the 75-200 seat v2 band, not touching anything else. I own the run, Owen's doing the weekly cuts, Ines has the nudge copy. feels about right to start there vs 50% and spend a week arguing with ourselves about noise. status finally moved from designed to running.

pretty quiet tonight. kibo is wedged against my leg like that's a normal amount of dog. year's going well, weirdly. not in a fireworks way. just... stuff working.

Sam texted from the alley on break. very him. asked if I'm doing fake-calm again before I open a spreadsheet and ruin my own night. I texted back immediately so... probably yes. but it was cute. we're good.

Ines has that lifecycle program running really clean post-ship. no drama, just the numbers doing what they should and people stopped hovering over it. she looked pretty relaxed after all-hands too. good zone for her.

10am with Marcus, Priya, Tomas, Daniela on the sub-50 seat thing. need to walk in with the boundaries clean -- what we'd actually support vs what turns into custom-small-account pain. also want the Q3 question answered for real, not a vague "we could probably". maybe 20 before that to tighten the notes from the 1:1.

meeting done. I had the cleanest read in the room tbh. net is yes on a sub-50-seat tier, but not as a fast toggle -- I scoped 12 weeks just to get the bones in place: funnel event taxonomy redo, pricing page redesign, lifecycle program changes, dashboard build-out. daniela was basically yes-if-we-stop pretending eng can absorb this sideways. tomas green-lit pre-discovery for june and put me on point for it. marcus/priya seemed aligned once the instrumentation piece was explicit.

got Owen's monitoring setup. expansion-nudge is only three days in, so there is no weekly read yet. i'll send Marcus a read after the first weekly cut.

I grabbed Mom from the airport this morning. Salud got pushed to Sunday -- flights were too annoying for Saturday brunch to make sense. Sam had a gap between restaurant shifts so the three of us just walked Lady Bird Lake instead. nice swap honestly. I feel really good.

Priya 1:1 done. the all-hands framework's sticking more than i expected -- she said people are actually using it in follow-ups, not just the day-of nod, and came in with specific tweaks instead of generic 'looks good'.

I did watercolor with Mom for basically the whole morning. like 3 hours at the kitchen table, two paintings each. very sweet. Mom's the one who got me into painting when I was a teenager, and she's still pretty casual about it, just sitting there mixing colors and talking about nothing. nice scene.

just did a quick lap after that meeting. breeze was stronger than i expected cutting between the buildings by 2nd & Brazos, enough to wake me up a little. somebody was walking a tiny white dog in a full sprint and a delivery guy had three cold brew cases balanced on a hand truck like nothing.

Dropped Mom at AUS this morning. Quiet now. I texted one pic from the cell phone lot -- Mom somehow got two watercolor paintings home in a carry-on lol. House sounds different after a visit. I'm just doing coffee and puttering this afternoon, which feels right.

had the dashboard up between calls. expansion-nudge still looks... fine? little lift in the retained mid slice, rest is pretty flat, and the chart keeps doing that thing where one decent day makes it look smarter than it is. too early. Owen's cut will be more useful than me squinting at it.

first weekly cut on EXP-2023-05-expansion-nudge. treatment is ahead, roughly +$4 expansion MRR per account vs control, which is nice i guess, but n=92 so it's basically unreadable if we're pretending p=0.05 means anything yet. PostHog slice matches warehouse, at least. i logged it and left it alone -- same rule as always, don't ship on first significance, and here we're not even close to enough sample to react. two more weeks of data.

small-business tier doc is mostly me trying to keep us from hand-waving. if we mean 20-75 seats, say 20-75 and keep it consistent in the tables -- not "SMB" in one section and "smaller accounts" in another. i'm putting 3 things in: activation deltas, support load, and gross retention by seat band. leaving out ACV storytelling for now -- too easy to make it sound cleaner than it is. also want the expansion experiment called out as in-product only, PostHog-flagged, retained mid-seg subset, so nobody reads email lift into it by accident.

Salud's got the front windows all blown out with sun rn. hard to tell if i'm hungry or just sitting here because the AC feels insane after outside. breakfast tacos showed up basically falling apart in the best way. little cup of green salsa is doing a lot.

Friday brother call. I said the mom visit was good, really low drama, which... nice. we did Austin Memorial Day stuff without trying too hard and it sounded like exactly the right amount of family time. Sam's back from his week off now too.

watercolor again for like 20 min. tried the lime half from last night and mostly got the pith wrong, too chalky. the little wet edge where the light came through looked nice for about 30 seconds before it dried out. quiet morning.
