Apr 25, 202314:00 UTC-07:00ok locking Clerk. enough circling. Rishi should start the integration this week and we'll take the dependency hit now instead of building auth infra in-house by accident. if it gets annoying later we can revisit, but for v1 this is the right call.

Apr 25, 202315:00 UTC-07:00still stuck on pricing. Devon keeps pulling us back to per-seat -- says it's cleaner revenue, way easier to forecast into board updates, and procurement knows how to buy it without a whole education cycle. he's not wrong on any of that. i'm still leaning MAU. for the product we actually have, seat count feels fake fast -- one eng team can light up a lot of usage and then we'd either undercharge the good expansions or start stapling weird limits onto it. MAU lets the ramp story be real. land small, usage grows, bill follows. downside is finance gets uglier, rev swings more, and every deck/chart needs more caveats. probably agree to disagree for a minute and not force it today -- i want a side by side with actual customer shapes, not vibes

Apr 25, 202316:00 UTC-07:00IMP-H auth fix is on staging now. had to stop myself from freelancing the deploy bc kubectl was yelling DEPRECATED at me again. just did the normal path instead. idk. weird how much calmer that felt once i quit poking at it.

Apr 25, 202317:00 UTC-07:00Just got off with Sarah at Founders Fund. She's pushing the offsite to stay short and product-deep -- one day, no team-building stuff, mostly Mercury + the retention story. I agree on one day. Pushed back a little on making the whole thing investor-facing like that. Team still needs actual working time, not a themed board deck.

Apr 25, 202320:30 UTC-07:00keep circling back to the Zulu mess from 2021. we cut them fast, basically no notice, and they came back with the breach suit. spent months on outside counsel and settlement instead of literally anything useful. that's where the 30-day notice rule came from. not a preference. paid for it once already. jamie's heating leftovers and there are still unpacked boxes by the window

Apr 26, 202311:00 UTC-07:00ok so for the auth-refactor branch, just open the PR as Auth refactor. body can be super bare. one line is fine, just says it refactors the auth module.

Apr 26, 202313:00 UTC-07:00keep wanting to loop Jake on the investor stuff and then... no. not yet. he gets weirdly in his own head on that lane and i don't need him carrying that around. for now just product updates with Jake. shipping, customer bits, what's live / blocked. can reopen after the next round is actually closed.

Apr 26, 202314:30 UTC-07:00Don't put Stanford crowd / friends-of-friends intros in the CRM. Those stay personal, full stop. CRM is for investor, customer, vendor contacts only -- and if it's an investor, tag `investor`, not `network`. Near miss just now so lock that rule in.

Apr 27, 202310:00 UTC-07:00still going back and forth w Jake on Mercury hiring. he's pretty dug in on two senior eng hires first, before any mid-level at all -- keeps coming back to leverage, not ramp. i get it. if we nail two genuinely strong seniors they can eat a lot of ambiguity and probably save us some rework. my hesitation is just time-to-productive. we're 12 people, not 60, and Mercury has enough scoped already that a solid mid-level who can ramp in a few weeks is maybe more real than holding out 3 months for some Staff-from-wherever profile at $230k plus recruiter tax. leaning one senior + one mid if we can sequence it right. otherwise i worry we make the plan too dependent on a search market that kinda sucks right now

Apr 27, 202316:00 UTC-07:00still think weekly cuts are the right operating view even if the error bars are ugly. we're changing onboarding and activation stuff too fast to wait a full quarter to see if anything moved. by the time the board deck says something clean, the product is already different. Anna Martinez is basically hard no on putting weekly numbers on a board chart -- says the sample is too noisy, won't stand behind a line we can't really defend. i get it. if it's going in front of the board, quarterly cohorts are safer. might split the layers. weekly for us internally, with control limits / clearly marked directional only. quarterly anywhere external, investor/board especially. not elegant but probably the honest version.

Apr 28, 202311:15 UTC-07:00all-hands was rough. IMP-C Q&A just... nothing. whole room dead silent for the first half hour. we bailed halfway and turned it into demo-day style, 5 min show-and-tell per team, and that actually got people talking. ok so. noted.

May 5, 202308:22 UTC-07:00Here's the rough Friday wrap. Notes — Friday wrap rough May 4 team - shipped the standing-rules pass. - agent workflow is now actually in use, not just a draft / runbook thing. - keep this as movement, not a big operating manifesto. customers - product moved, but the blockers are still showing up in the same places. - activation still has a dead-end around invite/setup for some new accounts. - admin invite failures still unresolved in a couple of account shapes. - account-level permissions are still muddy enough to block rollout / confuse admins. - keep this plain. no spin. investors - deck is still deferred. - tightening launch work first instead of reopening the whole story. - one line only. legal/ops - no decision this week, so leave it out. overall - should read like a short internal update, not a board note. - compact. Turn it into a compact internal draft I can review. Keep it as an update, not a planning artifact.

May 5, 202309:27 UTC-07:00Devon sent this back. From: Devon Hayes To: Morgan Chen Date: Fri, May 5, 2023 9:14 AM Subject: Re: Friday wrap draft I think the bullets are right, but I'd give people a little more connective tissue. Right now it reads like fragments. Inline below. > Team > - Shipped the standing-rules pass. > - The agent workflow is now in use. Could maybe be: "This week we tightened the operating layer: the standing-rules pass shipped, the agent workflow is now live, and the team is using it in the normal loop rather than as an experiment." > Customers > - Activation still has a dead-end around invite/setup for some new accounts. > - Admin invite failures still unresolved in a couple of account shapes. > - Account-level permissions are still muddy enough to block rollout / confuse admins. I would roll these up a bit. Something like: "Customer work is getting narrower and more concrete: the remaining launch blockers are concentrated in activation and admin rather than spread everywhere. The main gaps are invite/setup dead ends, invite failures in certain account configurations, and account-level permissions that still make admin rollout messy." > Investors > - Deck is still deferred. > - Tightening launch work first instead of reopening the whole story. I think we should say slightly more here, maybe: "We are intentionally keeping the deck deferred while we tighten the launch/retention spine first. The goal is to come back with cleaner activation, clearer admin sequencing, and a retention story that reads from operating reality instead of deck polish." If you want, I'd also add a final line tying the whole thing together, something like: "Net: less narrative churn, more operating focus; the work now is to turn Mercury into the place where retention, activation, and admin blockers get resolved in sequence." Not saying board memo, just enough to sound like it all hangs together. He's not wrong that it needs to hang together, but this is starting to become the mini-board note I don't want. Cut it back to the Friday-wrap shape, make the final version, post it internally, and send Devon a short note that the board-style narrative belongs somewhere else.

Create/save a Mercury weekly operating note and send Devon + Jake a short handoff: Jake's weekly is where Anna's retention work, activation blockers, and admin blockers get handled. No investor material routed to Jake -- product/operating only.
